Collaborative planning | Improve data center project delivery

Large-scale data center projects demand careful coordination because of their schedule-sensitive nature. Yet, effective collaboration isn’t something that happens naturally — it’s a learned skill and a crucial one when considering an estimated 90 percent of team members on data center construction projects are new to that sector. This article explores when to leverage the specialized services of a collaborative planning consultant. These experts embed Lean thinking and the Last Planner System® effectively in the process, coaching teams on systems thinking while acting as essential facilitators. In doing so, they help ensure projects are delivered predictably, profitably and on time.  

One of the biggest misconceptions in construction is that people naturally know how to collaborate. They don’t.

Collaboration is a learned skill. Most people first encounter it in school through group assignments. In the workplace, they develop it through structured processes, coaching and experience in working on complex projects with others. On large-scale data center projects, where hundreds of people from dozens of companies must coordinate their work under intense schedule pressure, effective collaboration can’t be left to chance.

That’s why many project owners and contractors bring in specialists whose sole focus is collaborative planning.

These consultants don’t pour concrete, install cable trays or commission electrical systems. Their job is to help project teams work together more effectively. They establish the planning methodology, train teams, facilitate discussions and ensure collaboration practices remain effective throughout the life of the project.

Refine specializes in Lean construction, the Last Planner System® and collaborative planning practices that help teams deliver complex projects more predictably. According to Nesensohn, one of the most important realities of data center construction projects is that most people working on them are new to that sector. In a typical data center project team, he estimates 10 percent of the people have data center construction experience, while the remaining 90 percent are working on their first or second project.

This creates an important challenge — teams must learn not only how to perform their own work, but also how their work affects everyone around them.

Nesensohn argues that this can’t happen without education. Every participant in a Lean planning system should receive formal training before contributing. “No single person is allowed to work on the system without at least one full day of training,” he explained during a webinar hosted by Nialli.

That training focuses not only on schedules and processes — it also focuses on developing what Nesensohn describes as a second way of thinking. Traditional project management teaches people to set targets and track progress. Lean thinking adds another dimension: understanding workflow, understanding the needs of downstream trades and ensuring work is completed in a condition that allows others to succeed.

The role of a collaborative planning consultant continues long after project start-up. They attend planning meetings, facilitate discussions, coach project teams and help them address problems before they become major disruptions. They also reinforce accountability by ensuring commitments made during planning sessions are realistic, measurable and understood by everyone involved.

Refine helps project teams think differently about each data center project by treating it not as a construction site but as a temporary factory. Hundreds of workers enter each day, materials flow through complex production systems and every activity depends on the successful completion of dozens of others. When viewed through that lens, collaborative planning becomes less about scheduling and more about managing production.

The consultant as coach, not player

The role of a collaborative planning consultant is often misunderstood. They’re not project managers. They’re not schedulers. They’re not responsible for installing equipment, managing subcontractors or making technical decisions. Their role is closer to that of a professional sports coach.

As Nesensohn explains, the consultant’s job is to establish the system, teach the methodology and help the team perform at its highest level throughout the project. The work is often most visible in the early stages, when teams are trained on Lean principles and the Last Planner System. However, the consultant’s value continues long after implementation, because as many coaches know, maintaining a high-performing team is often harder than creating one.

“People naturally fall back into their old ways of working,” Nesensohn notes. His team’s role is to continually reinforce the behaviors, disciplines and planning practices that keep projects moving predictably. Rather than creating constant productivity jumps, the aim is to sustain performance and prevent the gradual decline that can occur when teams abandon collaborative planning practices.

Nesensohn compares the role to that of a football coach. Players are responsible for executing on the field. The coach’s responsibility is to create the environment, discipline and systems that allow the team to succeed. In the same way, collaborative planning consultants are responsible for helping project participants to communicate effectively, make realistic commitments, identify constraints and continuously improve workflows.

An insurance policy

For project owners and general contractors, the investment is relatively easy to justify. Data centers are among the most schedule-sensitive construction projects in the world. Every day that a facility misses its turnover date can have significant financial consequences. Lease commitments, customer contracts, staffing plans, commissioning schedules and revenue forecasts all depend on the facility becoming operational on time. As Nesensohn observed during the webinar, a delayed data center is not simply a delayed construction project — it’s a delayed operating business.

Viewed through that lens, the consultant’s fee can be regarded as a form of insurance. The objective is not merely to improve planning sessions — it’s to reduce the likelihood of schedule overruns, coordination failures, rework, claims and missed delivery dates. By providing ongoing coaching, facilitation and accountability, collaborative planning consultants help protect one of the project’s most essential elements — schedule certainty.

Nesensohn also makes an interesting observation about high-performance projects. He believes the facilitator should remain independent from the project team. An external coach can focus entirely on improving the planning process and team performance, rather than balancing those responsibilities with project delivery duties. In his experience, maintaining that independence helps preserve the integrity of the system and ensures that collaborative planning remains a priority from project kickoff through final commissioning.

That’s why project owners and contractors continue to invest in collaborative planning expertise. They’re not simply buying a planning process — they’re investing in schedule certainty, project performance and successful project outcomes.
